What can be calculated precisely is the part most founders get wrong: the purchase cost of the inventory itself. The jump from $4.53 to $3,800 across one catalogue is why store format matters more than product taste. A kiosk cannot carry UV81316; a warehouse-format store should, because eight people can train on it simultaneously and nothing else in your inventory demonstrates capability the way assembled steel does.

Block 2: Freight — calculate it from carton data, not from a percentage

Freight is where new importers lose money, because they apply a flat percentage to FOB value. Carriers charge on chargeable weight, which is the greater of actual weight and volumetric weight. Two real carton specifications show how differently the same dollar of goods behaves:

What those two numbers mean in practice (all figures below are illustrative estimates, not a quotation):

  • A 40 ft high-cube container is commonly planned at roughly 65–68 CBM of usable volume. On UV11101 that translates to roughly 1,500–1,580 sets, worth around $16,000–$17,300 in indicative FOB value — before considering the container payload weight limit.
  • On UV43101 the same volume would theoretically hold around 10,000–10,800 pieces, worth roughly $11,000–$12,200 in indicative FOB value — but here the weight limit and practical handling usually bite long before volume does.
  • Conversely, light bulky goods such as yoga mats tend to run out of volume first. If you plan to import UV21001 TPE mats or UV20801 EVA mats, ask for carton dimensions and pieces-per-carton during quotation, because a mat-heavy container will cube out long before it weighs out.

Three practical rules follow. Always request carton dimensions and pieces-per-carton for every SKU before finalising quantities. Mix at least one dense anchor — dumbbell and barbell sets such as UV11101, UV11302, UV13705 — into any container of bulky light goods. And get landed-cost quotes rather than freight rates, so duty, terminal charges and last-mile delivery are inside the number you actually budget for. As a rough planning allowance, duty plus clearance plus inland delivery is often treated as a double-digit percentage of FOB value, but the rate depends entirely on your country and HS classification — confirm it locally.

Block 3–7: The non-inventory costs

These vary too much by market for a supplier article to state responsibly. Model them as ranges from local quotations:

The pattern in every failed store opening is the same: the entire budget went into the first container, and there was nothing left to run the shop for the three months it takes to sell through it.

All quantities below are illustrative planning quantities, extended at the indicative FOB prices above. Confirm per-SKU MOQ — the site-wide baseline is 1,000 pcs, while some SKUs carry their own minimum (UV61501 and UV13101 at 500 pcs, UV21108 at 1,004 pcs). With quoted mat and kettlebell lines added, plan a band of roughly $80,000–$100,000 FOB — illustrative. This format is where most profitable independents sit: enough assembled equipment to demonstrate credibility, enough small goods to keep the till moving.

Allow roughly $15,000–$25,000 additional (illustrative) for quote-based lines such as UV21001 mats, UV13101 kettlebells and UV10801 / UV10601 dumbbell runs, and you are planning a startup inventory around $250,000 FOB — illustrative estimate. This format only works with commercial and project customers in the pipeline, not walk-in traffic alone.

Turnover: the number that decides whether you can fund the second container

Inventory is not a cost; slow inventory is a cost. Apply this thinking per tier:

  • Sub-$4 lines (UV43101, UV20801, UV61501, UV40627, UV70118, UV71301) should turn several times a year. Their per-unit commitment is low, so holding a deep position is cheap relative to their shelf impact.
  • Sets and mid-price lines (UV11101 through UV11201, UV61001, UV13605/UV13606) should be re-ordered against observed sell-through. Because UV11101 ships 20 sets per carton, buy to carton multiples and avoid breaking packs unnecessarily.
  • Machines (UV81494B, UV81321, UV81316, UV81313) are either sold to a committed customer or held deliberately as floor demonstrators. Never tie up more than your stated plan in display machines.

Margin structure is your own calculation: take the landed unit cost and apply your own retail multiples. Any illustrative margin example would depend entirely on your channel, freight and local tax — model it yourself and stress-test it before ordering.

How to cut the cost of the first purchase

  4. Plan to CBM. Put dense goods such as UV11101 sets in the same container as bulky mats.
  5. Brand early. With OEM custom colours, logo and private-label packaging, even a $1.13 band becomes a branded line. Use `mould` logos on cast iron and painted goods such as UV11101, and `1C printing` on latex and soft-surface goods such as UV43101 and UV61501.
  6. Document everything. Each order carries an inspection report; keep it for warranty and resale.
